The order matters: eliminate, automate, simplify
Most owners start by looking for software. Software automates whatever you give it, including work that shouldn't exist. Cut first, then automate, then make what's left simple enough to run on a phone.
Measure it first
Estimate your weekly admin honestly: office hours after the route, minutes per customer call or text, time per repair quote, and the background cost of remembering what every pool needs. The Operational Load calculator does the arithmetic and shows its assumptions.
Eliminate
- Kill the "are you coming today?" texts at the source. A fixed service day per customer, stated on the first invoice, removes most of them.
- Stop custom-pricing routine work. Filter cleans, acid washes, green-pool recoveries: one price sheet. Quote only what's genuinely custom.
- Drop customers who cost more attention than they pay. The account that's 60 days late every quarter and texts daily is usually your least profitable stop.
Automate
- Let software check who's late. You decide what happens at 30 and 60 days; you shouldn't be the one noticing.
- Let software read water tests. Algae, scaling and corrosion risk from every test, with the risky pools routed to the right tech.
- Let software age your equipment. Enter install dates once. Get told before a heater is likely to fail.
- Draft quotes from tech notes. Parts, labor at your rate, fees. You review and send a link the customer can approve on their phone.
Simplify
- One list of what needs you. Not five apps and a notebook. Everything else is either the crew's or being watched.
- Two review windows a day. Before the trucks roll and after they come in. Not every time your phone buzzes.
- Write down the house rules. "Gate code changes monthly; call the day before." When it's written down, it stops living in your head, and a new tech can follow it.
What "done" looks like
You get home and the list of things only you can decide is short, specific and already prepared. The rest is handled, routed or watched, and you can see that it was. That's the whole goal: not more software, less load.
